Case study

From fragile flows to enterprise engineering.

Names and specifics are left out on purpose. This is written from my own experience as a developer, not as a PBX Digital client engagement.

In 3PL and logistics, data flow is the lifeblood of the warehouse. Plenty of teams still run on fragile "low-code" workflows that help early on and then become the bottleneck.

This is a pattern I've built more than once: replacing a brittle integration between two warehouse systems with a professional-grade .NET service.

The challenge: a migration and a data silo

When a business migrates to a new software platform, it often breaks existing operational workflows. In one case I worked on, the upgrade shipped with web APIs for data exchange — but the core warehouse systems couldn't talk to those endpoints natively, so it created a hard data silo.

  • The operational tax. With no native bridge, the operations team was stuck in a manual loop. For every inbound and outbound transfer, someone had to extract, validate, cross-reference, and re-enter data between the two systems — 20 to 30 minutes per order, well over 1,000 hours a year across the team.
  • The black box. Early attempts to patch the gap with brittle low-code workarounds became a liability. As payloads got more complex, the visual workflows turned into an unmanageable black box. When a sync failed, it failed silently — no visibility into why a payload dropped, leading to downtime, inventory discrepancies, and manual data tracing.

The solution: a code-first approach

Once the new platform exposed Web APIs, there was a chance to drop the black box and build a real integration.

I built a custom .NET CLI application for both interactive and non-interactive use. It handles the full lifecycle of warehouse data:

  • Inbound and outbound synchronization — reliable, near real-time data flow.
  • Automated status updates — confirmation updates fire the moment an order hits a milestone.
  • Full observability — detailed logging, so any issue is identified and resolved fast.

The engineering that made it hold up

Integration isn't just about making two systems talk — it's doing it so it stays secure and reliable in production. This build used:

  • Static analysis with CodeQL, to catch security issues before they reach production.
  • Code quality checks with Qodana, to keep the code clean and maintainable.

The result

Automating the pipeline changed the team's workflow:

  • Time back. Roughly a thousand hours a year of manual reconciliation gone, freeing admins to move from data entry to exception handling and customer support.
  • Reliability. Moving from hacky visual flows to a compiled, tested .NET service cut data errors and downtime.
